Why isn't your face cream working? 9 reasons and how long each active takes to work

Sick of creams that promise you the moon and five rounds in a row, then quit halfway when it counts? This time, as the self-help posts on your Instagram like to say, maybe the problem isn't the cream… maybe it's you 🤯

Today we're going through the most common reasons why that “effective men's cream” you spent half your paycheck on might not be working.

THE QUICK ANSWER

It's almost never the cream's fault. Usually it's time, consistency or what you expected from it. The top layer of your skin takes about 4 weeks to renew itself (longer as you get older), so before a month there's almost nothing to judge.

When you'll notice it, depending on what's inside: hydration, the same day. Cleaner pores with salicylic acid, in 1 to 2 weeks. Skin tone and small spots with niacinamide, 4 to 8 weeks. Fine lines with retinol, from 12 weeks.

When to switch: if after 12 weeks of daily use you see nothing, or if it stings, goes red or gives you spots you didn't have before. If the reaction is strong, see a dermatologist.

You paid for a miracle

We've all been there. You see an ad for ‘anti-wrinkle creams that actually work’, you get excited, you head to your trusted cream shop, you drop half your paycheck on creams hoping for a miracle in a jar,

you get home...
three days in...
one week in...
I can't see a thing!!!

...and the jar ends up exiled to the back of the bathroom cabinet, never to be used again.

Well, there are a few reasons why that cream might not be ‘working’:

1. Expectations higher than with your Tinder matches

One cream, in one day, isn't going to fix your love life, heal your inner child or fill the existential void left by your lack of purpose. For miracles, try Lourdes. So let's start by adjusting expectations, because you're probably running your skincare results through the same filters you run your dates through: impossible, unreachable… frustrating.

The data: what a cream can do (and what it can't)

Under EU law, a cosmetic is meant to clean, perfume, protect, keep skin in good condition or change how it looks (Regulation EC 1223/2009, Article 2). It improves how your skin looks. It doesn't treat diseases.

  • In its league: hydrating, killing shine, cleaner pores, a more even skin tone, softening fine lines over time.
  • Not in its league: deep wrinkles, noticeable sagging, acne with painful spots, marks that change shape or color. That's aesthetic medicine or dermatology.

If a cream promises you the second list, the problem isn't your expectations. It's the ad.

2. There are results... you just don't NOTICE them

It's hard to spot the changes yourself. You see yourself in the mirror EVERY day, and your eye isn't trained to see your beard and nails growing, or how your skin has changed over the last 10 years… unless you've got something to compare it with. So the easiest thing is to pull out your phone and, like in your building's elevator or the gym mirror, take a selfie to compare before and after.

The data: how to take your before and after photo

  1. Day 0, before you start

    Clean face, no cream, always at the same time of day. One photo from the front and two in profile.

  2. Same light, same spot

    Natural window light, facing you, no flash, no filters. Change the light and you change the skin.

  3. Repeat at 4, 8 and 12 weeks

    Compare the photos with each other, not with the mirror. At 4 weeks you can judge texture and shine; wrinkles, from 12.

3. Chronic inconsistency

Trust us, it bugs us too, but creams work like diets, the gym and everything else that takes time… they live on consistency (as my grandma used to say 🥲). If you're fickle and unfaithful to your creams… don't expect a ‘happily ever after’ from them. Get to work every day in front of the mirror. Monday to Sunday. 20 seconds, but E V E R Y day. If your face went 30 years without creams… give it at least 3 months to turn things around.

The results you see in studies come from using the product every day for weeks: the classic trial with 5% niacinamide lasted 12 weeks, and retinol trials usually run 12 to 24. If you use it every other day, you're not repeating the study: you're running a different one, with worse results.

4. It doesn't work on you... and that's that

Skin is like snowflakes, opinions and assholes: everyone's got their own (and plenty of them are crap). If your skin isn't reacting well to a product, it might simply not be for you. Whatever the reason: you're going through a stressful patch, you live somewhere dry and polluted, your skin barrier is out of whack, or you're intolerant or allergic to an ingredient in the formula.

The data: the wrong texture for your skin type

Often the cream isn't bad, it's just made for different skin:

  • Oily skin + rich cream (made for dry skin) = shine and spots. Yours is an oil-free gel or water cream.
  • Dry skin + mattifying gel = tight skin by mid-morning. Yours are richer textures.
  • Freshly shaved skin + strong actives (retinol, acids) = stinging. Better at night, not right after the razor.

Before you put it all over your face: the American Academy of Dermatology recommends testing a new product on a small area, twice a day for 7 to 10 days. If nothing happens there, go ahead.

5. The most common one of all: the time it takes to see results

‘Flash’, visual treatments only last a few hours because they're creams that ‘sit’ on top of the skin. For a transformation ‘from within’, days have to go by. That's how skin works. Put simply, your skin ‘renews itself’ reptile-style every 28 days… so, as a rule, that's how long you'll have to wait to see results. On top of that, every active ingredient has its own ‘minimum cooking time’.

28 days is the average for a young adult. Renewal slows down with age, so at 40 count on a bit longer. And then each active has its own pace:

6. The cream has expired (even if it doesn't look like it)

Creams don't last forever once they're open. Look for the little open-jar symbol with a number and an M: that's the PAO, the number of months it stays in good shape after you open it. If it's been open longer, or it's changed smell, color or texture, the actives may have broken down. Vitamin C and retinol are among the most sensitive to light and air.

7. You're using it wrong: too little, or in the wrong order

Creams go from lightest to heaviest: cleanser, eye cream or treatment, moisturizer and, during the day, sunscreen last. If you put your serum on top of a thick cream, less of it reaches your skin. And almost everyone skimps on sunscreen: use a single drop and the real protection is much lower than what it says on the bottle.

8. You use retinol or vitamin C and skip sunscreen

It's like hitting the gym and eating fast food every night. The sun is the external factor behind the most wrinkles and spots: if you treat your skin at night and don't protect it during the day, you're undoing the work. Plus, retinol makes your skin more sensitive to the sun.

9. You're mixing actives that don't get along

Retinol and acid exfoliators (salicylic, glycolic) on the same night = irritated skin, and irritated skin doesn't improve. Alternate: some nights retinol, other nights exfoliator. And when you start something new, add one product at a time so you know what works for you and what doesn't.

Some things no cosmetic is going to fix, and a doctor should take a look:

  • Big, painful spots, or spots that leave marks.
  • Redness that won't go away, or itching or flaking that lasts for weeks.
  • Spots or moles that change shape, size or color.
  • A strong reaction to a product: swelling, blisters or intense itching. Stop using it right away.

If you want to see results with men's creams, don't be impatient and trust the process. Your skin, like any other part of your body, wasn't made to change overnight like you're one of the X-MEN. Effective men's creams are made to work, but they can't fight genetics, nature… and your impatience all at once.

How long does it take for a face cream to work?

It depends on what you want to change. Hydration you'll notice the same day. For texture, shine or skin tone you need to wait about 4 weeks, which is how long the top layer of your skin takes to renew (longer as you age). Fine lines need 12 weeks or more of daily use.

How long does retinol take to work?

The first changes in texture show up at around 4 weeks. On fine lines and expression lines, from 12 weeks (3-4 months), using it every night. At first it can irritate a little: start with two or three nights a week and build up slowly.

How long does niacinamide take to work?

On skin tone and small spots, 4 to 8 weeks. In the most cited trial, with 5% niacinamide twice a day, improvements in fine lines, spots and redness were measured at 12 weeks.

How do I know if a cream is working?

With photos, not the mirror. Take a photo on day 0 with a clean face, natural light from the front and no filters, and repeat it in the same conditions at 4, 8 and 12 weeks. Comparing photos, you'll see changes you'd never notice in the mirror every day.

How long should you try a cream before switching?

A moisturizer, about 4 weeks. A cream with treatment actives (retinol, niacinamide, vitamin C), 12 weeks of daily use. The exception: if it stings, goes red or gives you new spots, don't wait, stop using it.

Is it normal for a cream to sting at first?

With retinol or acid exfoliators, a slight tingling or some dryness in the first few days can happen. Intense stinging, redness that doesn't go away, swelling or itching aren't normal: stop using it and, if it doesn't get better, see a dermatologist.

Do expensive creams work better?

Not because of the price. What matters is which active it contains, at what concentration and in what formula. For hydration, a simple cream with glycerin is enough; the difference is in the treatment actives, which need a minimum concentration to work.
